ContextSaudi Arabian Military Industries (SAMI) was established in 2017 to support the development of Saudi Arabia's domestic defence industry and strengthen national self-sufficiency across key military capabilities.
As the organisation expanded across multiple business areas and capabilities, the complexity of the portfolio increased. This created a need for a more coherent brand architecture capable of explaining how different parts of the organisation related to one another and to the SAMI masterbrand.

ChallengeThe challenge was to create a brand architecture that made the business easier to understand for customers, partners and other stakeholders while also supporting more efficient marketing and brand investment.
SAMI needed a structure that could define clear roles across the portfolio, clarify relationships between business units and brands, and establish where investment and brand-building activity should be prioritised.
The framework also needed to be flexible enough to accommodate future growth, partnerships and potential additions to the portfolio.

SolutionWorking closely with SAMI, Aeron developed a strategic brand architecture and portfolio framework designed to align brand structure with the organisation's wider business goals.
The work focused on defining the role of the SAMI masterbrand, clarifying relationships across the portfolio and establishing a more coherent structure for presenting capabilities to customers and stakeholders.
Aeron also developed clear principles for portfolio governance and future decision-making, helping SAMI determine how existing and future brands, business units and propositions should relate to one another.
The resulting architecture created a stronger strategic foundation for marketing, communications and long-term brand management.

ResultThe engagement gave SAMI a clearer and more structured approach to managing its brand portfolio.
The architecture defined roles and relationships across the organisation, helping improve clarity for customers and stakeholders while supporting more focused investment in the brands and capabilities that matter most.
It also provided a scalable framework for future portfolio development, giving SAMI a more consistent basis for evaluating new businesses, partnerships and growth opportunities.
